The activation gap

Most SaaS teams obsess over features, but new users churn for a simpler reason: they never reach the moment of value. The product works — it's just not obvious. A focused UX audit almost always traces the leak back to the very first session.

Where users actually drop off

  • The empty state asks for too much before showing any value
  • Primary actions are named by mechanic ("Configure workspace") instead of outcome
  • Settings and edge cases crowd out the one path that actually matters
If a new user can't say what your product did for them in one sentence, that's a UX problem — not a marketing one.

A three-step fix

  1. Map the shortest path to first value, and cut everything else from the first session
  2. Rename actions and empty states around that outcome, not the underlying mechanic
  3. Re-measure activation after each change — small, focused edits compound fast
